KPI and OKR Visibility System

Weekly scorecards, dashboards, and OKR gap analysis that made leadership decisions faster and more grounded.

OKR completion

94.63%

Website page views vs. goal

240.57%

Annual multi-channel reach

763,040

Built during my tenure as Digital Project & Operations Manager at Miami MoCAAD, with earlier dashboard work as Tech Operations Coordinator at Success with Soul, Inc.

Context

Reporting was inconsistent. Some metrics lived in spreadsheets, others in platform-native analytics, others only in someone's head. Leadership couldn't answer “where are we against goal?” without a scavenger hunt, and campaign-level performance rarely rolled up into a coherent picture.

Approach

I designed a three-layer reporting system: a weekly KPI scorecard in Google Sheets with red-light/green-light tracking, live KPI dashboards inside the working tools (Airtable and GoHighLevel), and a quarterly OKR gap-analysis view that made progress and shortfalls impossible to miss.

Weekly KPI scorecards

Google Sheets scorecards with weekly targets, per-team-member ownership, and clear red/green tracking. Each metric had a plain-English note explaining the trend so leadership could act, not just read.

Live KPI dashboards

Airtable dashboards for Miami MoCAAD event and digital visibility metrics; GoHighLevel dashboards embedded with Airtable for the Rise Together™ KPIs. Both refreshed continuously, so what the team saw and what leadership saw was the same.

Quarterly OKR tracking & gap analysis

  • OKR categories with baseline, goal, actual, gap, and progress-bar view
  • Achieved 94.63% OKR completion across 10–15 contractors and vendors
  • Website page views: 24,057 against a 10,000 goal (240.57%)
  • LinkedIn followers to 77.60% of Q4 goal
  • Lead-magnet opt-in page conversion averaging 82% against a 7% weekly target
